The challenge

When an organization enters Chapter 11, every day facilities remain operational represents continued cost. For WeWork, with approximately 1,800 locations across the United States and internationally, successful restructuring required exiting facilities as efficiently as possible, while IT infrastructure containing customer data was handled with full compliance rigor.

Each location’s access control, Wi-Fi and reservation platforms contained subscriber information subject to PCI-DSS and Sarbanes-Oxley. The receivership team operated with reduced staff, limited coordination capacity and a court approval process slower than operational needs. Site contacts, employees facing uncertain futures, were understandably difficult to reach.

Our approach

We began by reconciling competing priorities. The receivership team’s instinct was to prioritize exits by lease cost. We demonstrated that geographic routing would reduce overall cost while achieving the same outcome: regional sweeps rather than crews hopping coast-to-coast chasing the most expensive leases. Dedicated scheduling teams worked weeks ahead with contingency built into every route.

Payment structure required equal creativity. Court approval for vendor payments created delays incompatible with our tempo, so we implemented a value-offset model: equipment recovered from each site was valued and credited against services rendered, with periodic reconciliation. Our teams combined employees with market-specific contractors, scaling across geographies while every asset followed the same chain of custody, destruction protocol and compliance verification.
